Frequently asked questions
How does Associated Alcohols score on the five pillars?
Associated Alcohols passes one of five pillars: iron fortress. Sunrise, leadership, moat and free cash flow grade partial. The fortress is net worth of Rs 695 cr, borrowings of Rs 69 cr, interest cover above 20x, CRISIL A- with a Positive outlook, and zero promoter pledging. The partials share one root: conversion. Premium demand shines on 23% of revenue, the state controls tenders, prices and ethanol allocations, and FY26 free cash flow was about zero.
Why does free cash flow only grade partial?
Operating cash flow was Rs 74 cr in FY25 and Rs 52 cr in FY26, converting only about half of operating profit in FY26 as inventory days rose to 125 and the cash conversion cycle widened to 110 days. Free cash flow was negative in FY24 and FY25 on cash flow compilations and about zero in FY26, against cumulative PAT above Rs 220 cr over FY24 to FY26. The spend is named growth capex, which mitigates but does not change the delivered cash record.
Pillar 1: Sunrise, PARTIAL. Is the demand sunrise real?
Over branded spirits, yes: Indian IMFL premiumises year after year, and AABL's proprietary IMFL revenue rose about 29% in FY26 and 58% in Q1 FY27 to a record Rs 79.2 cr, with Nicobar and Hillfort expanding into Maharashtra and Uttar Pradesh, a canned RTD launched in June 2026, and management guiding about 30% proprietary growth for FY27. Over the rest of the house the sky is policy grey: IMIL grows at a tender pace of 3 to 5%, and ethanol faces oversupply and lost Rs 8.37 cr at segment level in Q1 FY27. A rising premium pool over 23% of revenue, attached to a state and commodity base: PARTIAL.
Pillar 2: Leadership, PARTIAL. Did they do what they said?
Alignment is the best evidence here: the Kedia family raised its holding from 59.29% to 62.35% by converting warrants at Rs 679 a share in March 2026, 26% above the October 2026 price, with pledging at 0.00%. Delivery is credible too: ENA output up from 47 to 50 million litres, the malt plant commissioned, SDF Industries in Kerala acquired for Rs 30.85 cr, premium launches delivered, and disclosure improved. The deductions are capital allocation into a policy controlled ethanol asset now earning below its keep, long gestation spending that pays after FY27, and a group separation (Mount Everest Breweries, April 2026 non-compete) yet to be tested in practice: PARTIAL.
Pillar 3: Moat, PARTIAL. What defends the position?
Position inside one state's system and one plant's cost curve: a leading IMIL supply position in Madhya Pradesh, the Central Province popular franchise, India's largest single location integrated liquor facility at Barwaha on the company's description (captive spirit use 59% in Q1 FY27), and a two decade Diageo contract partnership, one of four exclusive partners, that certifies quality in a licensed industry. What is missing is the customer and the shelf: state corporations set prices, tenders and label access, and the premium brands are two to three years old against Diageo and Radico portfolios. Real inside Madhya Pradesh, thin where the growth must come from: PARTIAL.
Pillar 4: Iron Fortress, PASS. Can it survive a siege?
Yes. Net worth Rs 695 cr; borrowings down from Rs 102 cr to Rs 69 cr (debt to equity about 0.10); interest cost Rs 6.2 cr against EBITDA of Rs 142.93 cr; pledging 0.00%; promoters added equity at Rs 679 rather than extracting it; CRISIL A- / Positive; debtor days of 15. The reservation is depth, not solvency: the cash conversion cycle stretched to 110 days as inventory rose to 125 days, part malt maturation by design. PASS.
Pillar 5: Free Cash Flow, PARTIAL. Does the cash show up?
Not yet in a string. Operating cash flow of about Rs 28 cr in FY24, Rs 74 cr in FY25 and Rs 52 cr in FY26, with free cash flow negative in FY24 and FY25 and about zero in FY26, against cumulative PAT above Rs 220 cr. The assets bought are identifiable (ethanol, malt, Kerala bottling, UP), funded without heavy debt and with promoter warrant money alongside. The grade waits for a year of free cash flow above Rs 60 cr with the brand mix still growing: PARTIAL.
What would change the grades?
Sunrise upgrades if proprietary IMFL passes 30% of revenue with ethanol at least at break even. Leadership upgrades if ethanol exposure is visibly throttled and the Mount Everest separation holds clean for a year. Moat upgrades if Hillfort or Nicobar takes a measurable share position in two states outside Madhya Pradesh. Iron Fortress downgrades if borrowings fund the next expansion leg or the cash cycle passes 130 days. Free Cash Flow upgrades on a full year above Rs 60 cr, and downgrades on a third consecutive year at or below zero.
